Start with the part, not the process
Before any decision, list the parts that must benefit and write down what success looks like for each of them in numbers: tolerance, finish, cycle time or cost.

The first trial
Run one representative part, measure it fully, record every setting and cost, and involve the operator who will run it afterwards.

Review and correct
Compare the measured result to the target, list every cause of the difference, and correct the largest ones first.
Repeat the trial once with corrections applied, which is usually enough to know whether the route is viable.
Move to standard work
Write the sequence, tooling list and inspection points down, train the second person, then extend to the rest of the part family.
Programmes that stay undocumented tend to work well for one shift and then quietly drift.
